Time saved can disappear

A tool may shorten one task while creating review, correction or coordination elsewhere. If released time cannot be redeployed, service levels do not change and cost remains fixed, productivity is theoretical.

Map the complete workflow

Measure cycle time, error, rework, queue, human review and downstream consequence before and after the intervention. The relevant unit is the workflow outcome, not model output.

Choose the benefit mechanism

Savings, capacity, speed, quality, risk reduction and new revenue require different baselines and owners. Naming the mechanism prevents teams from counting the same theoretical benefit several times.
